Revenue operations fundamentals.

What is Revenue Operations (RevOps)?

Revenue Operations, or RevOps, is the discipline of unifying sales, marketing, and customer success operations into a single system that drives predictable revenue. It treats the customer journey as one continuous motion rather than three handoffs, and uses shared data, shared tooling, and shared accountability to remove the gaps where deals and customers slip through.

What is the difference between RevOps and Sales Ops?

Sales Operations supports the sales team specifically with forecasting, territory planning, compensation, and CRM hygiene. Revenue Operations covers the full revenue motion: marketing operations, sales operations, and customer success operations together. RevOps treats acquiring, expanding, and retaining customers as one connected system, where Sales Ops typically focuses on one third of that picture.

What is Account-Based Marketing (ABM)?

Account-Based Marketing, or ABM, is a B2B go-to-market strategy that treats individual target accounts as markets of one. Instead of casting a wide net and waiting for inbound interest, ABM identifies a defined list of high-fit accounts and runs coordinated outreach across the full buying group inside each one. Done well, it produces higher win rates, larger deal sizes, and shorter sales cycles than generic outbound.

What is an Ideal Customer Profile (ICP)?

An Ideal Customer Profile, or ICP, is a definition of the kind of company you sell to most successfully. A real ICP is derived from your actual best customers, not from a board slide. It identifies the structural conditions that predict fit, like company size, technology stack, operating model, or pain pattern. A good ICP makes it possible to filter your prospect universe so your team only spends time on accounts that genuinely fit.

What is Net Revenue Retention (NRR)?

Net Revenue Retention, or NRR, measures how much revenue you keep and grow from your existing customer base over a year, expressed as a percentage. An NRR of 110 percent means your existing customers, after churn and downgrades, ended the year producing 10 percent more revenue than they started with. NRR above 100 percent is considered healthy for B2B SaaS. NRR above 120 percent is exceptional.

What is the Rule of 40?

The Rule of 40 is a benchmark used to evaluate the financial health of a SaaS company. It says that a company's annual revenue growth rate plus its profit margin should add up to at least 40 percent. A company growing 50 percent with a negative 10 percent margin still passes. A company growing 20 percent with a 20 percent margin also passes. Below 40, you are either growing too slowly for the burn or burning too much for the growth. Investors weight this metric heavily.

What is a buying group in B2B sales?

A buying group is the set of people inside a target account who collectively make a B2B purchase decision. In modern B2B this is usually four to six people: a Champion who is the internal advocate, a Technical Buyer who evaluates feasibility, an Economic Buyer who controls budget, and often a Partner who provides external credibility. A deal with only one or two of these personas engaged is fragile. Buying-group selling addresses the whole group, not just a single contact.

How do you build an Ideal Customer Profile?

Build an ICP from real data, not assumptions. Start by listing your best customers, where best means highest lifetime value, fastest to close, and most likely to expand. Look for the structural condition they share. It might be a specific technology stack, a particular operating model, or a triggering event like a recent funding round. That condition, not industry or company size, is your ICP. The best ICPs predict fit before any sales conversation happens.

What is a Coverage Model in B2B sales?

A Coverage Model connects your account-based outreach to predicted pipeline. At any given moment, the distribution of your accounts across cold, warm, and engaged states implies an expected pipeline number. When the expected number does not match the actual CRM pipeline, the gap is diagnostic: either coverage is too thin, conversion is breaking down, or value is too low. The Coverage Model turns activity into a financial conversation.

What is diagnostic discovery in B2B sales?

Diagnostic discovery is a structured approach to sales conversations that prioritises understanding the buyer's real operating problem before introducing any solution. It uses sequenced questions, silence, and explicit gates to ensure the diagnosis is complete and the impact has been acknowledged before any prescription is offered. The principle is borrowed from medicine: no doctor prescribes before examining. In sales, the same discipline produces higher-value deals and shorter cycles.

What is a Proof of Value?

A Proof of Value, or POV, is a short, structured demonstration that a solution will actually solve the problem the buyer has agreed they have. Unlike a generic pilot or free trial, a well-designed POV has predefined success metrics, agreed proof points, and often an embedded contract that activates as each proof point passes. The POV becomes the close itself, removing the need for a separate buying conversation at the end.

The First Gear platform.

What is First Gear RevOps?

First Gear RevOps is an Australian revenue operations platform and consulting service for Series A and Series B B2B SaaS founders. It connects three products (Chassis, Engine, and Navigation) into one system that compounds with every engagement, supported by an activation layer called Ignition Services. The platform is built on 30 years of software sales leadership across Australia, Asia-Pacific, and EMEA. It is based in Sydney.

What is Chassis in the First Gear platform?

Chassis is the first product in the First Gear platform. It is an ICP builder that analyses a company's existing customer base to derive a statistical Ideal Customer Profile from real data. It identifies the structural condition that predicts best fit, locks three verified value propositions, and tiers the full prospect universe into priority cohorts. Every First Gear engagement starts with Chassis because no outbound motion works without it.

What is Engine in the First Gear platform?

Engine is the second product in the First Gear platform. It runs a 16-touchpoint outbound motion across four full personas: Champion, Technical Buyer, Influencer/Partner, and Economic Buyer. Each persona receives four touches, beginning with Attraction and then the three USPs locked in Chassis. Hard gates between waves ensure the Economic Buyer is contacted warmly through a Partner introduction, never cold. Engine reads from a per-customer Book to fill each touchpoint with relevant content.

What is the Book in the First Gear platform?

The Book is each customer's durable story, locked once in the Ignition session. It contains the customer's proof, voice, and three USPs derived by Chassis. The Book is indexed by theme, persona affinity, and touch type so it can be selectively read by the Engine. Every customer owns their Book. First Gear owns the cross-client intelligence about which Book sections work best for each persona and touch, and that intelligence compounds with every engagement.

What is Navigation in the First Gear platform?

Navigation is the third product in the First Gear platform. It is both a diagnostic discovery framework and a trust-based selling enablement programme. The framework uses a seven-stage diagnostic model governed by two principles: No diagnosis, no prescription. No number, no service. The enablement programme teaches sellers the craft of running it: silence, the second and third question, laddering from symptom to commercial impact, and the discipline of holding the prescription gate until all conditions are met.

What is Ignition Services?

Ignition Services is the activation layer underneath the First Gear platform. It is the human judgment that turns the platform from activity into leverage. Ignition has three engagement modes, one for each product: Ignition Chassis (the founder session that builds the ICP), Ignition Engine (the activation session that points the motion correctly and locks the Book), and Ignition Navigation (the enablement programme that teaches diagnostic discovery).

Working together.

Who is First Gear RevOps built for?

First Gear is built for Series A and Series B B2B SaaS founders, typically 2 million to 15 million Australian dollars in ARR, who are building their first structured outbound motion or reengineering one that is not working. The platform serves Australia and New Zealand first, with expansion to Asia-Pacific and EMEA. It also applies to mature businesses reinvigorating a territory or reengineering go-to-market after a change in strategy, market, or leadership.

How long does a First Gear engagement take?

The full concierge engagement runs 14 weeks across four phases. Weeks one to three are the Chassis build. Weeks four to eight are the Engine activation, including locking the Book. Weeks nine to fourteen are Navigation in the field, including the trust-based selling enablement programme. From week fourteen onwards the system runs as a permanent capability, with quarterly Chassis refreshes and ongoing advisory or embedded support.

What does First Gear need from us to start?

To run Chassis we need a customer data export from your CRM, time with your founder or sales leader, and honest pattern recognition about which customers genuinely fit. For Engine we need access to your existing outbound tooling and time with your AEs for the trust-gate discipline training. For Navigation we need your sellers to commit to the enablement programme. We bring the platform, the methodology, and 30 years of revenue leadership built into the system.
